Soft Stepping and Hard Stepping, Measured

An old club-building technique that still solves a modern problem: what to do about the golfer who sits genuinely between two flexes and is poorly served by both.

Stepped steel shafts are made with a series of visible steps down the length, and a set of them is manufactured as a graduated family — each successive club gets a shaft that is a little shorter and a little stiffer. Stepping takes advantage of that family structure.

Soft stepping means installing the shaft intended for the next longer club. The 6-iron shaft goes into the 7-iron, the 7 into the 8, and so on down the set. Because it was designed for a longer club, it ends up slightly softer than the shaft that belonged there. Hard stepping is the same idea in reverse: the 8-iron shaft goes into the 7, producing a slightly stiffer result.

What It Measures Out To

The rule of thumb is that one step is worth about half a flex. That is close enough to be useful and loose enough to be worth verifying, which is why we measure rather than quote it.

On our bench, one soft step through a common stepped steel set typically lands somewhere between four and seven cycles per minute softer at any given position, with the effect being slightly more pronounced in the short irons than the long. A full flex step in the same family usually runs ten to twelve cycles, so half a flex is a fair characterisation.

Half a flex is not a marketing number. It is a real, measurable increment, and it is the only one available between the flexes a manufacturer chose to make.

The Side Effects Nobody Mentions

Stepping is not free, and both of its side effects are measurable.

Weight. The longer shaft in a shorter club means slightly more material, because the extra length gets removed from the tip during trimming but the shaft was heavier to start with. In practice we see a gram or two per club when soft stepping, which is small but real across a full set.

Swingweight. This is the one that catches builders out. Soft stepping shifts the balance point and typically drops swingweight by roughly half a point to a full point per club, depending on the shaft family. Hard stepping does the reverse. A set soft stepped without re-weighting will feel lighter in the head than the golfer expected, which partially masks the softer flex they were trying to achieve.

We adjust for this at build time. It is not difficult — tip weighting handles it — but it has to be planned, because discovering it after assembly means pulling shafts.

When Soft Stepping Is the Right Call

Three situations come up regularly.

The golfer between flexes, where the Regular measures a touch soft through impact and the Stiff feels dead in the hands. Soft stepping a Stiff lands between them at a cost of nothing beyond a slightly different shaft order.

The golfer who wants a marginally higher flight from the same shaft family. Soft stepping softens the tip relative to where it would have been, which adds a little dynamic loft without changing anything else about the club.

The golfer whose swing has slowed somewhat but whose set is otherwise fine. Soft stepping the existing shafts one club down is cheaper than a full re-shaft and often enough.

When Hard Stepping Makes Sense

Less often, and usually for flight control rather than for feel. A golfer who launches iron shots higher than they want, and who is already in the stiffest option a family offers, can hard step to firm the tip without moving to a heavier or entirely different shaft.

It also comes up when a set is being built to a shorter than standard length, where the resulting club would otherwise read softer than intended.

What It Does Not Do

Stepping only works on shafts made as a graduated family — classic stepped steel. It does not apply to parallel-tip shafts, which are all the same to begin with and get differentiated purely by trimming, and it does not apply to most graphite iron shafts.

It also cannot fix a weight problem. If the shaft is fifteen grams too heavy for you, stepping does not meaningfully change that and you need a different shaft. Stepping is a fine adjustment for a set that is otherwise correct.
